Facilitator Deck Outline: ~60 minutes
Deck purpose: Train architects to design diagrams that communicate, not just diagrams that are accurate. Participants leave with the Diagram Audit Framework and a concrete before/after redesign from a real scenario.

02Opening Problem
The 47-Component Diagram
Architect presents a technically complete architecture diagram: 47 components, color-coded by service layer, every integration visible
CFO asks "what is this?" and disengages in the first 5 minutes
The diagram was accurate. It was not useful for this audience.
The deal stalled because the CFO never approved the next phase
Show an example of an overloaded diagram (generic, not customer-specific). Ask: "what is wrong with this?" Let participants identify the cognitive load problems before presenting the framework.
03Concept
Cognitive Load Theory: Why This Matters
Cognitive load: the total mental effort required to process information
Architecture diagrams routinely exceed the cognitive load budget of non-technical audiences, not because they are complex, but because they are not designed for the audience
Mayer's Coherence Principle: reducing extraneous elements improves comprehension for all audiences, including technical ones
The goal is not simplification. It is appropriate complexity for the audience's decision-making need
Cognitive load "budget" visual: bar that fills as elements are added. Show the point at which CFO cognitive budget is exceeded (early) vs. engineer budget (much later).

Framework 1: Audience Layering (The Three-Tier Model)
Strategic (Concept) Layer: 5–7 elements, business outcome focus, no unexplained acronyms: designed for C-suite; 60-second orientation
Operational Layer: 10–15 elements, integration and data flow focus: designed for IT leadership and procurement
Technical (Detail) Layer: Full technical fidelity: designed for engineers and implementation teams
All three diagrams represent the same architecture, but they answer different questions for different audiences
Three nested rectangles (not boxes): outermost = Strategic, middle = Operational, innermost = Technical. Each ring labeled with: audience, element count, primary question it answers.

Framework 2: The Diagram Audit
Four audit gates: (1) Executive Readiness: could a CFO orient to this in 60 seconds? (2) Cognitive Load: how many elements / acronyms / colors? (3) Narrative Alignment: does this diagram tell the story you need to tell? (4) Jargon-Free: would a non-technical executive misread any element?
Run the audit before presenting, not after the meeting where it didn't land
Before: 23-element diagram with full data pipeline, storage layers, access controls, and security boundaries: technically accurate, audience-agnostic
After (Strategic): 5 boxes: Clinical Source → Azure Data Lake → Analytics Layer → Reporting → Compliance Boundary. One flow, one narrative, zero acronyms
Same architecture. Different audience design. Different conversation outcome.
Side-by-side before/after (simplified representations). Annotate the "after" version with: what question each element answers, what was removed and why.
This is the highest-value slide in the deck. Give it 5–7 minutes. Ask participants to identify what they would add back and why: the discussion reveals their diagram design instincts.

Framework 3: The Level-Setting Protocol
Opening a mixed-audience session: establish the agenda, expected depth, and decision context in the first 3 minutes
"Today I want to cover three things at three levels: first the business outcome (2 min), then how it works (5 min), then the technical detail for those who need it (10 min)"
Non-technical audiences can leave after minute 7 feeling informed; technical audiences get what they need
The level-setting protocol prevents the most common meeting failure: one audience taking over at the wrong depth

The Diagram Redesign: Live Workshop
Each participant brings one real architecture diagram from a current or recent engagement
Run the 4-gate Diagram Audit (M03_Diagram_Audit_Checklist.pdf): self-score
Identify the single highest-impact change: one element to remove, one acronym to replace, one label to rewrite
Present the single change to the group with rationale: "I removed X because Y audience would read it as Z"
If participants don't have a diagram available, use the before/after samples in M03_Sample_Diagrams_Before_After.pdf. The goal is the audit reflex: running the checklist before presenting.
09Exercise
The 60-Second Narration Test
Partner exercise: one participant explains their diagram to a partner playing a non-technical executive
60-second timer; partner counts acronyms and "lost" moments (expressions of confusion)
After 60 seconds: did the partner understand what the architecture does and why it matters?
Refine and repeat until the narration lands cleanly without the diagram as a crutch

Application: Before the Next Customer Presentation
Run the Diagram Audit on every diagram before presenting: especially to mixed audiences
Build the Strategic (Concept) layer diagram first: then add detail for the audiences who need it
Practice the 60-second narration of every diagram before the meeting, not at the meeting
Level-set the audience at the start of every mixed-audience session using the 3-level framing
